Proof, Not Slides: Inside the 8- Week Protocol Intelligence Pilot

The traditional consulting playbook ends a six- month engagement with a beautiful deck. Ours ends week eight with a working system, running on your protocol, in front of your executives.


There’s a reason clinical leaders flinch at "AI transformation." The standard offer is a long discovery, workshop marathons, a strategy deck, and a roadmap whose first deliverable is another roadmap that  asks for enormous trust before showing any working software. We designed the Protocol Intelligence pilot as the structural opposite: the smallest possible commitment that produces undeniable, keepable proof.


Week by week

  • Weeks 1–3 — Build the foundation. Together we select one protocol (ideally one with an amendment history), extract its study knowledge, and construct the clinical knowledge graph: visits, procedures, endpoints, eligibility, sites, documents, vendors and the relationships between them.

  • Weeks 4–6 — Put intelligence on top. AI Q&A goes live over the graph, with every answer linked to the exact protocol section. Amendment intelligence follows: upload an amendment and see the cross- deliverable impact, mapped. Then operational insights over the modelled study.

  • Week 7 — Validate. Your clinical, data management, and medical writing leads pressure- test the system against how the study ran. This is where trust is earned or the pilot fails honestly, on one protocol’s worth of time.

  • Week 8 — Executive demo. Live, on your study, with a quantified business case built from your own portfolio numbers — not industry averages.


What you keep


Five things walk out of the pilot with you, regardless of what happens next: the knowledge graph, the AI assistant, the amendment analysis, an executive dashboard, and the quantified business case. No enterprise integration is required to start; no procurement marathon precedes value.


If it doesn’t prove value by week eight, you’ve lost one protocol’s worth of time  not a transformation budget.

The graph built in weeks 1–3 doesn’t expire  it carries into every amendment on that study, then across a program, then into standardized templates and workflows, until every new protocol onboards by default.
